Your monthly logistics report likely shows a comforting shade of green. Shipping speed is up, picking times are down, and carrier handover rates are steady. Yet, your customer support team is drowning in tickets, and your Net Promoter Score (NPS) is stagnant.
This is a classic supply chain paradox known as the "Watermelon Effect": your metrics look green on the surface, but the operational reality inside is bleeding red. The disconnect happens because most companies track functional silos—how fast the warehouse picked, or how fast the truck drove—rather than the singular, compounded experience of the end customer.
Speed means nothing if the order arrives incomplete. Accuracy means nothing if the shipment arrives three days late. What actually is OTIF?

To count as a success, an order must meet two non-negotiable criteria:
- On-Time: The delivery arrives by the requested date (or within the agreed time window). It cannot be late, and in some strict B2B retail compliance agreements, it cannot be early either.
- In-Full: The customer receives 100% of the items ordered. No split shipments, no backorders, and no missing items due to picking errors.
If an order is on time but missing one unit, the OTIF score for that order is 0%. If the order is complete but arrives one day late, the score is 0%. There is no partial credit in OTIF. This binary nature makes it a "harsh" metric, but also the most honest reflection of your supply chain’s capability.

To calculate your OTIF rate, you look at the total number of deliveries and compare them against those that were perfect.

Example scenario:
Imagine you ship 1,000 orders in a month.
- 950 orders arrive on time.
- Of those 950, 50 were missing items (not In-Full).
- Your OTIF is not 95% (the On-Time rate). It is 90% (900 perfect orders / 1,000 total).

- Complex/bulky goods: For furniture or heavy machinery, where logistics are more volatile, a score of 92-94% might be considered best-in-class.
It is crucial to note that OTIF should be measured consistently. If you change the definition (e.g., by allowing a 1-day grace period for "On-Time"), you can no longer benchmark effectively against industry standards.

Manual data entry and paper-based picking lists are the enemies of high OTIF.
Transportation and carrier issues
The "On-Time" failure is often external. Relying on a single carrier exposes you to their specific network disruptions. If a carrier has a regional hub meltdown, your OTIF tanks. Furthermore, using the wrong service level (e.g., economy shipping for a tight deadline) is a planning failure, not a carrier failure.
Supplier unreliability
You cannot ship what you don't have. If your upstream suppliers have poor OTIF when delivering raw materials or finished goods to your warehouse, you will inevitably fail your downstream customers. This can contribute to a bullwhip effect, where small upstream delays amplify downstream supply chain disruptions.

You need real-time data synchronization between your e-commerce platform (Shopify, Magento, etc.), your ERP, and your Warehouse Management System (WMS).
When these systems talk to each other instantly:

2. Diversifying the carrier mix
